The Liana team wanted to sharpen their toolkit, align knowledge across teams, and gain confidence in guiding product development. In particular, they were looking for practical, experience-based advice on prioritization and on using AI tools as a product leader. They wanted training that could be applied directly to everyday work, not just ideas that are quickly forgotten.
Our goal was therefore to strengthen the team’s capabilities and clarify shared ways of working, turning strong individual instincts into a shared, repeatable approach.
Tailored Product Owner Training: Prioritisation, Product Management and AI Skills
We designed a tailored two-day programme for Liana around three key principles.
The first was building a clear understanding of how a Product Owner’s work connects company strategy to individual backlog items. When everyone understands the link between day-to-day prioritization and the direction the company wants to take, teamwork becomes easier and decisions can be made faster.
The second was building greater confidence in prioritization. Rather than simply teaching the mechanics of generic scoring models, we focused on experience-based discussion about how these approaches actually fit into everyday prioritization. When is lightweight, fast prioritization enough, and when is it worth stopping to assess priorities with a wider group.
The third was customer-centricity and true agility. You can be agile without Scrum, just as you can follow Scrum ceremonies without being truly agile. True agility means trusting the team, staying close to the customer, understanding the current situation and making informed decisions quickly.
Product Owner Training Content: From Strategy to Backlog Management
The work of a product leader spans everything from strategy and people leadership to organising everyday work. A strong Product Owner moves fluidly between these areas during the working day, and our training followed the same principle.
We began with general principles, culture, and the Product Owner’s role within the bigger picture. We explored how strong product vision and strategy can guide prioritization, using examples from leading product companies.
Together, we followed the path from company strategy all the way to an individual backlog item. We explored the principles of the Product Operating Model (POM) and how they relate to Scrum. This kind of understanding equips Product Owners not only to follow processes, but also to actively shape and improve them.
Product Owners spend a large part of their day talking, negotiating, managing expectations, guiding stakeholders, and keeping everyone focused on the goal even when the realities of everyday work throw a spanner in the works. That’s why we also addressed the people side of the Product Owner role. This is not simply a soft-skills add-on. It is a core capability that much of effective product management is built upon.
We placed the greatest emphasis on the areas that make up much of a Product Owner’s day-to-day work: prioritization, backlog management, sprint planning as part of a Scrum team, customer understanding, and roadmap management.
We put concrete prioritisation techniques into practice and explored different approaches to roadmapping. From “now / next / later” to outcome-based roadmaps, the team could choose the approach that best suited their context.
One principle tied the two days together: outcomes over outputs. Shipping features is not always the same as creating value. The training strengthened the team’s ability to ask, “Did we change something that matters?” instead of simply, “Did we complete the tickets?”
How Product Owners Can Use AI in Their Everyday Work
AI and generative AI tools are rapidly changing the Product Owner role. AI can support Product Owners in areas such as structuring customer insights, prioritization, backlog management, documentation, and evaluating alternative solutions.
As part of Liana’s Product Owner training, we explored the use of AI tools both at the level of general principles and through practical examples.
We explored practical AI use cases and built a prompt library to support Product Owners in their daily work. We also explained concepts such as retrieval-augmented generation in plain language, helping the team understand why an AI tool connected to their own documents and data can be far more valuable than a generic chatbot.
A Product Owner who uses AI tools as part of their everyday routines can summarize customer interviews in minutes, test prioritization decisions against multiple frameworks, draft and refine backlog content, potentially even automating parts of the process, and use AI as a genuine thinking partner rather than simply as a search engine or answer generator.
